James Webb, Global People Development & Engagement, All of a sudden, people are playing the game multiple times a day to rack up points to get to the top of the leaderboard. And in preparation for making the presentation, one of my athletic directors, Rick Steinbacher gave me a book he wrote called Good Company. So, you know, we had this insipid, you know, core value about working hard, but theres nothing motivational about this core value of working hard because that inspires no one. Im going to try it. Emulating the core values of the Carolina Womens Soccer Team is a noble goal, indeed, and I strongly advocate them! His 12 core values have been used and studied by athletes and teams from around the world. And now all of a sudden theres this circular narrative built with the player that now the players feeding off of. The Schoolsframework strategic planning document identifies a set of core values that have been just as important in our success. Shes telling me the story in the New York Times, and I am captivated by it. And all of a sudden their hands were in the air. And heres whats critical in the performance review. Did you ever wonder why Carolinas womens soccer team has been so successfulthe most successful collegiate sports program in history? When you fire these people, they are going to hate you for the rest of their lives, but they dont want to work for you. I just dont think this guy understands anything about the American educational system and doesnt understand who the heck we are, so lets go in and let him know this just is not what we were expecting. So I really, really appreciate it. We took into our environment. And all of a sudden in this New York Times magazine article shes talking about the extraordinary transformation that took place in her life when she was asked to memorize all of this literature and poetry. Were sending our top athletes all over the place and a lot of that is because they are living the core values in the most positive way and Im writing that into the recommendation. If this button doesnt work, youve got to find a different button. Anson has 40 years in his coaching career and he's lost less than 70 games. Anson: It was all trial and error. Reaching the National Championship 24 times, his winning percentage against the best teams in the country is well over 90%. And its certainly not just the bottom line. And thats one of the greatest compliments Ive ever received, even though its sort of framed as a backhanded compliment. Coach Dorrance: I just finished reading a book and Im going to recommend it to all of your listeners right now. He knows a thing or two about winning. When I was this young coach came up to me one day and said, Anson, if youre bored one afternoon, please let us know. Anson: Well, Im one of these guys that, you know, loves to read. It completely transformed her feeling of the Russian people, the Russian countryside, Russian literature, and it transformed what she and her colleagues were discussing on a regular basis, constantly quoting stuff they had memorized because now it was a part of who they were. And they brought Brodsky in and Brodsky sat down all of his PhD candidates and masters candidates in Russian literature and assigned them all of this Russian literature and poetry to memorize. Yes. Be a leader in your neighborhood, be a leader in the people that you contact and approach every single day. Ive had so many train wreck failures in leadership I dont know, I could write a book on failing to develop leaders. My favorite moment, every time I would hear him speak, was when he would tell everyone in the room that every single year fire, the bottom 10% of your workforce, everyone in the room would gasp. Anson: The irony is I speak in moral leadership conferences, and any soccer coach alive, and I always warn them if one of them raises their hand and asks me do you think you can develop leaders Im going to say no. So what youve got to do is youve got to set them free. Its not just the Jack Welch speech. And so I really appreciated that. When I went to Columbia, we had just hired a Russian exile poet by the name of Joseph Brodsky. Because theyve been filled with absolute garbage from their parents and often from their youth coaches. And if your particular leadership voice or coaching voice doesnt work with this person, youve got to change your voice. And so I learned a lot from Jack. Just give me the tools. There was nothing inspiring about them, and I was thinking gosh, none of this stuff works. The Core Values I. If you gave your teammate a 3 in this core value it meant they lived this core value most of the time. So I pulled her aside and I said, you know, so-and-so, Im sorry, but shut up. Ive never developed a leader. I mean, hes incredibly demanding and yet you can feel his love for you. Anson Dorrance, coach of the UNC women's soccer team, built one of the greatest dynasties in any sport at any level. Back in my day, we were accountable for our grades and our parents held us responsible for our performance. We had a sociologist, our preeminent sociologist on campus come to speak to us in 2012. And of course your mom totally agrees with you. That warm Carolina night, he blessed us with pearls of wisdom. And then sure enough, were following it, and it does. But now honestly. And the thing, whats interesting about reading all these books is what theyre all telling us is youve got to have a set of core values and youve got to live by them. Anson Dorrance has led the UNC Tar Heels to win a mind-blowing 22 of the 38 national championships that have been decided in the history of collegiate women's soccer. And I think companies and managers are trying to figure out how to identify the right data at the right time and present it in the right ways. I am the person that can help them do better with the data. And what he was telling us is who we are trying to recruit, and who we are trying to train right now. Then all of a sudden. And so now what theyve realized, you know what, it wasnt the coach, it was me, and so their perspective changes. Melissa: So you talked a lot about trial and error. Every senior gets to have a parting speech and basically almost like an advice to all the kids that are left in the program on, you know, what they should do to become extraordinary. So of course they all go storming into his office and told him, you know, Professor Brodsky, Im sorry, were not going to do this. And then all of these different categories have different values. But Im going to, you know, Im going to conform to the B.S. To paraphrase Alex Ferguson of Man United fame, We want to take responsibility for our own action, our own errors, our own performance level, and eventually for every result.. How core values in sports transcends to the workplace with Anson Dorrance. Especially if its a woman, if a woman doesnt trust you, I dont care how competent you are and insightful you are and inspiring you are. And sure enough, if all of your listeners would buy and read that book, theyre going to get a sense of what their moral imperative is. Anson: Yes. what Arthur Blank is trying to tell me is no. Its what business can do for America. He would calmly nod and make it seem like he was agreeing with the person, and then in a very calm and mature voice just say well, your moral imperative is not this substandard employee, your moral imperative is that extraordinary, you know, widow thats trying to live on basically her investment in your company. But right now for us its hit or miss. And so there are two advantages to me, competing in a training environment. And most of what we do in our environment is construct confidence. But there is a line, and if their average is under a 3.0 in that line and youre on scholarship, we try to get that girl to transfer, and if shes not on scholarship we try to get her to quit the team. I think this is often where employees will interpret feedback in a negative way. And so this data collection is critical because what we can project, we can project where a kids going to go based on this fundamental principle of the cauldron. Right now were talking about future of work. But if this persons going to be toxic to your culture and is going to be so incredibly selfish, thats not the person to hire. Right now were in the heart of the womens World Cup, and this inspired me to learn from elite athletes and coaches to unpack their tips and tricks for building winning cultures. Melissa: I did look at your core values before this, and I was impressed, and I also thought they were extremely comprehensive. Did we tweak their leadership a little bit and maybe help them to a small degree? And I called her up to sort of vet him. So not only do we have 28 different categories, but all the categories have different value, and some of the value is extraordinary if you dont achieve in it you dont even get to practice with us. I loved the introductory course that we were given to learn how to teach in our church. Yep, I dont compete because theyre giving themselves numbers underneath a 4, which is what is required of them to start, and they are telling me they shouldnt start, and Im agreeing with them, because I dont start them. And then theyre all forced totheyre all forced to memorize. So anyway, so here is one experiment I tried 1 year. But let me tell you what the truth is. Anson: Well, actually, Im reading all the time, but most of the ideas we bring in practice dont come directly from the reading, they just come from us looking at this thinking you know what, this isnt working. All the different elements that are critical for our success in a practice and a game were recorded by the managers and then posted on the bulletin board. So we took every one of our principles and we attached a motivational quote that every kid in our program had to memorize. Anson: Well, actually, I mean, Ive got a lot of others that I can throw out there for you, because let me tell you about potential. And one of the things Ive been thinking about a lot lately is, is a leader made or is a leader born? Our primary mission is to develop the character of the young women that were training. You develop them in an environment where theyre competing like theres no tomorrow. Then we do it post season in January, and then we do it at the end of the spring as theyre about to go on their summer break. The best coach you've never heard of has created an incredible team culture at the university of North Carolina. Anson: I mean, its so tempting to hire that. So were always looking for a cutting edge idea that we think can move us forward. So whats critical for you, and actually the hiring process is everything for you, and so this is where, again, this is something that Jack Welch used to say, and I loved it. This kid is now there with his parents and hes got all Fs on his report card. First five guys, 1, 2, 3, 4, 5, and practice performance. This wasnt good enough. If theyre below the line and theyre not on scholarship, I try to get them to quit. Anson: Absolutely. What have you found on the developing coaches side that maybe would, if I was a business owner out there thinking about how do I build my senior leadership team? So the review we have with them after weve looked at all the data is we want to rank them, and they rank themselves in these categories: self-discipline, competitive fire, self-belief, love of the ball, love of playing the game, love of watching the game, grit and coachability. I remember how excited everyone was, and how impressed we all were when Coach Dorrance shared his 12 Core Values. You know, shes a great athlete and shell kick everyones ass on the field, but outside the field shes a royal pain in the ass. Being best on my team is good enough for where you want to go. And for me, because talent is so attractive and because you look at talent and you think I have taken that talent to a world championship or an Olympic gold medal, I have to sign that kid, and all of a sudden they come in and theyre toxic, and then yeah, youre playing them, but, you know, you dont know if playing them is helping you or hurting you because everyone hates them, everyone hates playing with them even though they are good players. If they take responsibility its amazing the things that theyre going to accomplish as soon as they take responsibility for everything. Anson: I would like to be able to see the future. And what was interesting about Jack Welch is he would sit on the stage in a comfortable chair, interviewed by someone from Fortune also sitting in a comfortable chair, and he would just answer questions. So I think, yeah, business can save the world. I dont think you understand who we are and what Columbias all about. Of course were all excited by huge talent and so the temptation is always to recruit talent. If you guys learn one thing from me today, make sure your HR person has incredible insights into hiring the right people because your HR person is going to determine whether or not your company is going to be successful or not. I have the perspective that the best managers arent just leaders, but theyre coaches, which I think is true. If I say you lead by example, what Im basically saying is youre not a leader because leading by example is not leadership, youre just my best frigging player. And so for me its all about trying to figure out a way to sort out their character before you hire them. We follow the philosophy that steel sharpens steel. And this was a game changer for us in practice, because before you came to practice the next day you could go to our bulletin board and in 28 different categories you would see where you ranked on the team. Every year, Dorrance gives his players a series of assessments (including the Grit Scale ) and makes them memorize literary quotes that represent the team's values. I want them at the end of every single day with my three statistical analytics guys at the end of practice, theyre going to get an email and theyre going to see where in that practice from one to 30 they ranked, and they have to have the resilience to look at it and say, yep, I am 26. So anyway, we got her to shut up and we made a nice run. Anson: So I would love to have that superpower. He says one factor is 12 Core Values. Podcasts for me are great. But she said basically between your criticism, I could feel your love. His 12 core values have been used a Anson: They all left the office with their tails firmly between their legs and they got to work. Anson: And this will crack you up. And in changing that and sending then in the right direction all of a sudden a substandard player goes to a different level because now shes finally accountable for performance, whereas earlier she had a narrative that protected her from being responsible and accountable, and now all of a sudden we expose that, and now shes selected to be more accountable and her game goes to a completely different level. You guys have to lead them verbally on the field. Every year at spring, I think of a PTA program I helped put together that featured UNC Womens Soccer Coach Anson Dorrance as guest speaker. One of the most destructive things in athletics are the whiners. And this is one of the worlds great universities. And so thats where we are right now. So now what I do, if theyre below that black line, I meet with them, I talk about how wonderful it would be for them to transfer to Stanford and destroy their program. Melissa: So its been fun for me because I went through the process, as I was getting ready for this interview I read about you and I watched some interviews that you gave, and I have to tell you I was positively blown away by your numbers. And he would say it calmly and, you know, with warmth. Get personalized recommendations, and learn where to watch across hundreds of streaming providers. And Im thinking great, well have all these core values. And its an article written about this woman that attended Columbia University, and she was sent there to study for a Ph.D. in Russian literature and Russian poetry. Thats a mistake. And what this means is we develop a narrative to protect us from pain. So if we have 30 players in the roster, in the 28 different categories everyones ranked from 1 to 30. We need them to embrace and live what we have collected below because our culture and core values are only as strong as our leaders and what they endorse and drive as acceptable behavior. In this video, you will see and hear how Anson Dorrance has used the 1-3-4-3 and more recently the 1-4-2-3-1 systems to dominate the collegiate field that has shown more and more parity over the years. So what we did is we took our 12 core values and we assigned a motivational quote attached to each one, and we ask every one of our players to memorize all of these motivational quotes attached to each core value. It was a triumphant success. We want to be educated the way a Columbia student should be educated. And then after I had a collision with this player and her family that had me involved in a ten-year lawsuit, a girl I should have cut in the preseason of her freshman year and it would have solved all kinds of problems a couple of years later, when I finally did cut her, Ive now learned it. But the average of those numbers will tell them what their potential is. Melissa: So lets talk a little bit about these 28 factors that you identify and grade on or rate on every day. But if we started having all of these, you know, kids take the, you know, Angela Duckworth grit test or, you know, some sort of, you know, psychological profile or take my core value test, wed lose them, and the word would get out that, you know, thats how were evaluating them, and it would kill us. So theres a line we draw. For example, the first core value is we dont whine. It is paired with the following quote from George Bernard Shaw: The true joy in life is to be a force of fortune instead of a feverish, selfish little clod of ailments and grievances complaining that the world will not devote itself to making you happy. It would make you think twice before complaining about a lack of playing time, or anything else.
